We embedded a small senior squad directly into their repositories, standups and on-call rotation — not a separate vendor track. The first weeks went into a regression test suite and CI gating, so the team stopped re-fixing the same defects, then capacity shifted onto roadmap features.

Release cadence moved from occasional and nervous to weekly and routine. Capacity flexed down as the client’s own hires ramped, with handover documentation and pairing built into the engagement rather than bolted on at the end.

Why this approach

The counterintuitive first move was not shipping roadmap features — it was building the regression suite. The team’s capacity was being eaten by re-fixing the same defects, so the fastest route to roadmap velocity was making the existing product stop regressing. Once CI gated releases, the squad’s capacity compounded instead of leaking.

Embedding rather than running a separate vendor track was the other deliberate call. Same repositories, same standups, same on-call — because a parallel team creates a parallel codebase culture, and the goal was to leave the client’s own team stronger, not dependent. Capacity flexed down as their hires ramped, which is what the model is for.
